This case shows that the production management and quality management personnel did not clearly convey the customer's inspection standards to the front-line staff, and did not let the production line staff really understand the customer's requirements. At the inspection summary meeting, CE is used to convene all the senior, middle and grass-roots cadres who have manufactured this customer's products together to hold a meeting. Many of the contents of the inspection summary meeting are not related to some of the participants in the meeting. Such a training method is difficult to convey the customer's requirements to the grass-roots level, and naturally does not have the training effect we want. The company has always stressed that we should hold fewer meetings and organizes more micro-meetings that can solve practical problems. Our training work should go down to the grass-roots level and to the production site. At the same time, our training materials should not be uniform. We should teach students according to their aptitude, be targeted and accurate.

To create things with complete sincerity

An abnormal case occurred this week. The reason for the abnormality was that the casting of a frame had concave and convex positions, and the customer requested that the electroplating should be bright, but the polishing treatment could not meet the requirements after a long time. As the manager of castings, Li Weiguo has done casting processing for many years, and the casting technology is the best in Ouhai. If Li Weiguo, the casting manager, creates things with sincere heart, he should not blindly produce them, but should carefully analyze the product structure and PE planning data, and timely raise questions when finding problems. This kind of castings with concave-convex position and bright color required by customers for electroplating cannot be processed with wax mold, but should be changed into iron mold or oil pressure process. Because the castings processed by wax mold will cause the concave-convex position to be difficult to polish, and the bright color plating will be very rough. If PE, as a planner, works with sincerity, he should consider which products are suitable for which processes when planning NPI, as well as the manufacturing capabilities of the current company. For example, if it is changed to iron mold casting, the company does not have the processing capacity in this area for the time being. At the same time, he should also take the initiative to set up a project for himself and make up his mind to overcome the technical problems of iron mold casting. In addition, during this period, the production of B strategic customers' products in the workshop is also bumpy, and small problems continue, especially in terms of quality. In terms of quality control, we cannot rely on one QA to control quality. According to management, products are designed and manufactured. If a QA is asked to select good products from the products mixed with good products and bad products, it will cause visual fatigue, increase the pressure of QA, and even reduce the inspection standard of QA. It's like a person squatting on a pit for a long time can't smell the stink. As the manager of the production department, he must have a sincere heart in making things. He cannot do things blindly. When doing his work well, he should also consider whether it will cause trouble to the later process or others. Because the product is ultimately sold to consumers, any defect will affect the customer's consumption experience, may bring customer complaints, will affect the reputation of the enterprise or bring economic losses to the enterprise.

To deal with affairs with complete sincerity

At the morning meeting last Saturday, I shared "Sweeping the Way" with employees. Sweeping the way is the way, and dealing with affair is also the way.
