At the morning meeting of all management cadres on Dec 3, 2022, Mr. Wang elaborated the team spirit from four aspects: objectives, division of labor, organizers and models.
In recent years, the COVID-19 epidemic has had a great impact on the global economy and people's lives, and has also brought some fluctuations to the production and operation of Ouhai. In this difficult period, we need more organizational strength and team spirit. With the theme of "team spirit" shared by Manager Ruan of Acetate Precision Department at the manager's reading meeting on Wednesday, I would like to make the following comments to you.
1. Objectives
A team is a community composed of grass-roots employees and management personnel. It makes reasonable use of the knowledge and skills of each member to work together, solve problems and achieve common goals. For example, the staff sports meeting held by the company every year has a tug of war competition. Both sides of the tug of war are a team. The purpose of the two teams is to defeat opponents, including the cheering team outside the court. For example, Cheng Guanmeng, the manager of the Acetate Assembly/Finished Products Department, desperately cries "Come on" outside the court, hoping his team can win the game. For another example, the purpose of establishing metal special line, plastic special line and acetate special line is to improve the delivery service and quality service of a strategic customer. Similarly, the person in charge of the electroplating factory and the accessories factory should also understand what the company aims to achieve when establishing this department. In recent years, the business department has carried out many reforms. In 2021, the company will divide the business department into first department, second department, third department and fourth department. However, after the division, the order acceptance rate of the third business department is still very low, which shows that the team of the three business departments did not understand the purpose of the company's reform. Objectively speaking, if the reform of electroplating plants, accessory plants and business departments fails to achieve the expected goals of the company, the person in charge of the department is incompetent, and the department does not have team spirit. So, what is team spirit? Teamwork spirit is a concentrated expression of the overall sense, the spirit of cooperation and the spirit of service. Its core is cooperation, which reflects the unity of individual interests and overall interests, thus ensuring the efficient operation of the organization. Teamwork spirit is a part of organizational culture. Good management can arrange everyone to the right position through the appropriate organizational form, and give full play to individual and collective potential. If there is no correct management culture, no good attitude and dedication, there will be no team spirit. Just like the long-distance cycling activities organized by us, why can all members ride to the end? Because we have team spirit, as we often say, "One person can ride faster, and one team can ride farther". The embodiment of team spirit ranges from the vision and mission of the enterprise to the completion of specific tasks of a team. As an organization, each team, department, and business unit should have their own goals, and team members should clearly know the organizational goals and personal goals. Only when team members work as one, and everyone's goals are achieved, can the overall goal of the team be achieved.
2. Division of labor
A team is composed of two or more members. The activities that one person engages in cannot be called team activities. Adam Smith believes that division of labor is conducive to the improvement of labor productivity. There are three reasons why division of labor promotes labor productivity: first, the skills of workers are increasingly refined because of their specialty. Second, it usually takes a lot of time to transfer from one type of work to another. With division of labor, this loss can be eliminated. Third, many mechanical inventions that simplify and reduce labor can only be applied on the basis of division of labor. For example, in basketball, a team has center, power forward, small forward, shooting guard, point guard, etc. Each player will be assigned to different positions and play different roles according to his own specialty. The organization of an enterprise is the same. The organizational structure of the company includes the General Manager's Office, the Finance Department, the Business Department, the Human Resources Department, the Logistics Department, the Quality Department, the Engineering Department and the Production Department. Each department has different functions. What is the purpose of division of labor? It is to let professional people do professional things and maximize work efficiency. For example, Ding Wei is one of the employees with the best welding technology in our company. If he alone completes the processes of cutting, clamping, soldering, foot wrapping and assembling, he can only make more than 60 pairs of products every day. A welding assembly line also does so many processes. It divides 7-8 employees reasonably and lets professional people do professional work. The daily output can reach more than 3000 pairs. Compared with the two, the efficiency should be improved several times. In general, through division of labor and cooperation, we should realize that the collective effect is greater than the sum of individuals. Of course, if we want the results of division of labor to be greater than the sum of individuals and create higher benefits, we must ensure that each member is qualified. Everyone knows the principle of cask in management. How much water can be filled in a cask not depends on the longest board, but on the shortest one. As the main person in charge of the team, you should change your role and train every member of the team to be a qualified employee, instead of being used to fighting alone and doing things by yourself. Several managers of the business department can be said to be star salesmen of the company. After the business department is divided into four departments, why do some departments fail to reach the sales target? Because their cognition has not changed and the team has not formed resultant force.
3. Organizers
Management has four basic functions: planning, organizing, leading and controlling. Managers are people who integrate resources to complete tasks. In order to integrate resources to complete tasks, as an organizer (or the main person in charge of the team), you should have a good mass base, become a benchmark and keep pace with the times.
1. Mass base. A team is organized by a group of intelligent people with common goals. The team's spirit, ideology and whether team members can gather together are closely related to whether the organizer has a mass base. The ancients said: Water can carry a boat, but it can also overturn it. The products and things are done by the following people. Whether the subordinate members agree with you and support you also determines whether the team's performance can be achieved.
2. Become a benchmark. As a manager, you should become a benchmark for your subordinates in terms of work attitude and professional skills, especially for grass-roots cadres. Like platoon leaders and squad leaders in the army, we should often practice marksmanship. Glasses manufacturing is a labor-intensive enterprise. Most of its employees are migrant workers. Their cultural knowledge and education level are relatively low. No matter how much you talk about them, it's better to show them in a down-to-earth manner. Employees can see whether you are coping or pragmatic, because the eyes of the masses are bright. At this time, the manager team is reading “Resilience”, the author's view is that a person's habits can be changed through behavioral and cognitive changes. As an organizer, only by influencing them and becoming their benchmark through real behaviors can we lead employees to work in a positive direction.
3. Keep pace with the times. With the progress of society, the change of market environment and the development of enterprises, customer needs are also changing. If we stick to the old ways, we will be eliminated by the times and surpassed by our competitors. In today's intelligent manufacturing and digital economy, we should keep pace with the times, constantly adjust our competitive strategies and working methods according to the changes in the market environment and the needs of enterprise development, and constantly broaden our vision and height. For example, our 6S activities can no longer stay in the original stage of doing hygiene twenty years ago. We should integrate the 6S activities into lean production to support and guarantee the lean production promoted by the company.
4. Models
Winning battles depends on organizational strength and team spirit. If we want to continue to win battles, we need to form a model. Model is the general way of subject's behavior, and the intermediary link between theory and practice. Whether the pattern is consistent with the essence of the phenomenon must be gradually tested and modified in the process of cognition, so as to gradually get a correct understanding. We should summarize, conclude and improve the experience of winning battles in the early stage, and consolidate it through systems, processes and standards. Wang Bo has a poem that "Feng Tang is hard to achieve his ambition when he is old, and Li Guang has an ill-fated life. Li Guang of the Western Han Dynasty went out of Yanmen to fight against the Huns for many times, but he won more than he lost. Li Guang was brave and liked individualism and liberalism. It can be seen from Li Guang's life experience that Li Guang is not an excellent organizer of a team. The root cause of his failure is that there is no strategic and tactical model in battlefield command. In modern warfare, the emphasis is on corps operations. It is difficult to win a war completely by fighting alone or guerrilla warfare. The guerrilla concept of "the enemy advances and we retreat, and the enemy stays and we harass" is a helpless move when the enemy is strong and ourselves are weak. It is positional warfare that can really defeat the enemy. However, positional warfare emphasizes strategy and tactics, cooperative operations, and operational systems and modes.
