At the morning meeting of all management cadres on August 12, 2022, Mr. Wang expounded on the three essentials of management from three aspects: grounding, assuming remaining responsibilities, and having source thinking.

In November every year, the heads of each business unit and each department start to formulate the annual budget. Every month, the company organizes an operation analysis meeting. The company asks the standard office to sort out many processes for each department and control it through ERP. It can be said that Ouhai is an enterprise that focuses on planning and logic. But why is there a discrepancy between some planning content and the results achieved? I think it is caused by the lack of grounding in some of our management work, the failure of middle and high-level cadres to assume the remaining responsibilities, and the lack of source thinking when solving problems.

Be grounded.

The eight dimensions of the company's operation include "international management, marketization of competition, informatization of operations, clarification of responsibilities, simplification of relationships, transparency of information, clarification of processes, and standardization of products", which includes "clarification of processes". The company has formulated relatively complete operating rules for modules such as business, finance, engineering, logistics, quality, human resources and production. And every year, the company has made scientific planning and detailed budget for the work of each module. So, does planning lead to results? From the perspective of actual operating results, planning does not equal results. For example, company executives receive a lot of level 4 or level 5 warnings every day. Warning is to remind and respond to unsatisfactory operating results or that the work progress has not kept up with the planned rhythm. In daily work, we also see that many management cadres work overtime to deal with daily affairs, and even some salesmen often work overtime until one o'clock in the morning. Why do we work so hard every day, but the work does not achieve the expected results? This shows that hard work does not equal results. Likewise, following up does not mean getting results. For example, the members of the Freemason also tracked the tasks assigned by the general manager on a weekly basis, but there was not much progress each week. Planning ≠ results, effort ≠ results, tracking ≠ results, which means that our work must be grounded. To be grounded is to seek truth from facts, work should not be superficial, but step into it, not only do pre-planning, but also pay attention to the process, so that the content of the plan can find a foothold in the implementation plan, and ensure that the implementation plan is implemented in place.

To assume the remaining responsibility.

Some Taiwan-funded enterprises have specially set up a "no matter department" to be responsible for some affairs that no one is in charge of, so as to avoid a vacuum in daily management work. From the point of view of management, we need to set posts according to needs and people according to posts, so that everyone has something to do and everything is managed. The company defines five requirements for outstanding cadres, namely, being good at making decisions, being brave to take responsibility, being brave in dedication, being willing to communicate, and being diligent in learning. To take responsibility is to assume the remaining responsibility. For example, every time Q005 customer complained, he would tell me: "Every problem in Ouhai is related to you". He is right, every time there is a customer complaint, I am responsible for the failure of any module in the company, because I am the general manager, and I represent Ouhai. For the head of the department, it is also necessary to assume the remaining responsibilities. For every problem that occurs in the subordinate units, every abnormality should be intervened and dealt with according to the requirements defined by the embedded management model. For example, if the quality of the model is not good, the project planning is improper, etc., as the main person in charge of the work quality assurance, Zhang should take the initiative to stand up and help his subordinates take responsibility, make suggestions and integrate resources. Company requirements: In the daily management work, we must learn from the good cadres of the Communist Party. Wherever there is a problem, it will be the front line. For problems that cannot be solved for a long time at the grassroots level, the manager should move the desk to the team where the problem occurs. If it can't be solved, the vice president will move the office to the team where the problem occurs. Our management team must have the spirit of "I will take responsibility for no one, and I will do what no one does".

Have source thinking.

When the actual results do not meet the planning goals, we must think from the source, to examine whether the content of the original plan is reasonable, to review what work content is not good enough, and to reflect on whether our action plan is strictly implemented according to the requirements, etc. . For example, the plastic frames and metal frames of the Yage business department were under-loaded this year. Through retrospection, we found that on the one hand, the number of returned orders in 2022 will decrease compared with the same period in previous years, and on the other hand, the basic models of plastic frames and metal frames have problems in product planning this year. There is a deviation between the sample quotation sent by the third business department to the customer and the brand positioning of the three types of customers, resulting in that the order volume cannot meet the annual planned production capacity of the Yage business department. In fact, when formulating the annual budget and product planning, the company has made detailed plans for the development of new products for each customer, each brand, and each material. If the third business department earnestly implements the annual development plan, there will be no problem of insufficient load of the Yage business department. The development of new products is the source. If the source work is not done well, it is like a farmer who suddenly realizes that "the spring has not been sown yet" after there is no harvest in the autumn. I often emphasize to subordinate teams: strategy is macro, and tactics are micro and clear. A company's strategy tree includes roots, rods, branches, and leaves. The decision-making level of the company requires strategy, while the heads of various modules and departments require tactics. For example, in order to play the functional role of the logistics department, the company requires the logistics department to make three guarantees: 1. Ensure that shipments are delivered on time, that is, whether it is a strategic customer or an ordinary customer, it must meet the customer's delivery needs; 2. Ensure that the delivery time Balance between orders and production capacity, that is, to do a good job of order estimation, including the estimation of the amount of returned orders and the overall planning of customer new project development, sample delivery, and order receipt; 3. Ensure that the balance of each process, that is, to ensure the balance of various product categories and materials, and keep an eye on the salesman to develop new products for different customers, different materials, and different product categories. The company requires the heads of each module and department to grasp the tactics. For the work of each module, we must have clear and quantifiable goals, specific action plans, and a regular review mechanism.
