At the morning meeting of all management cadres on June 17th, 2022, Mr. Wang expounded the effective implementation system from five aspects: planning, implementation, early warning, improvement and verification.

Ouhai's management team is a team that can endure hardships. Why do we work overtime every day, but we don't do things right or it's difficult to give the results the company wants? The reason is that on the one hand, we are not specialized enough, so we need to improve our skills and management ability. On the other hand, our execution system needs to be further improved. As the saying goes: “what you lack, what you say”. Today, I will talk to you about how to build an effective implementation system from five aspects: planning, implementation, early warning, improvement and verification.

Planning

Planning means that individuals, enterprises and organizations, in order to achieve certain goals, follow certain methods or rules on the basis of fully investigating the relevant environment, systematically, carefully and scientifically predict what will happen in the future, and formulate scientific and feasible plans. According to Sun Tzu's art of war, "a victorious army wins first and then strives for war, and a defeated army fights first and then strives for victory", which means that a victorious army always creates conditions for victory before fighting the enemy; A defeated army always fights the enemy first, and is lucky enough to win the battle. He who is good at planning always plans the conditions first. In the process of enterprise operation, when subordinate teams make mistakes, as senior managers, in addition to criticism and education, we should also have the spirit of predecessors planting trees and descendants enjoying the cool, that is, we should pave the way for our subordinates and let the following people do good things (that is, do the right things). Since its establishment 30 years ago, the company has cooperated with many customers, implemented many reforms and experienced many storms. In each transformation process, we have encountered some customer complaints and problems. In these growth processes, both organizations and individuals should learn to summarize, accumulate and learn lessons. Just like a child growing up from childhood to adulthood, from observation and imitation to independent walking or mental maturity, every growth stage has made progress. As a planner, we should do a good job in planning from the source. If the route is not well planned, the executive level will make many detours. If the method is not properly planned, the implementation process must be bumpy.

Implementation

The ancients said: a journey of a thousand miles begins with a single step. Whether the process planning is reasonable, the standard formulation is scientific, and the method planning is appropriate must be tested by practice. In terms of implementation, we should follow the ossified, optimization, standardization and automation. 1. Ossified. In the trial implementation or initial implementation stage of new processes, systems, standards, etc., the principle of "rigidity" shall be followed, focusing on cultivating the employees' implementation awareness of "strong implementation and rule-based". 2. Optimization. In the process of implementation, the planner should go to the site to find out whether there is deviation in the implementation process, track whether the implementation progress is within the controllable range, and avoid acclimatization through guidance and supervision. At the same time, planners should collect more information at the scene and constantly optimize the inapplicable methods and processes. Just as the instructions of each drug should clearly state the precautions and possible adverse reactions. 3. Standardization. After the early practice and optimization, we should summarize the corresponding contents and formulate standards so that the executors have rules to follow and evidence to rely on. 4. Automation. Automation includes two aspects. On the one hand, after early intensive training and implementation, employees can gradually develop good working and living habits. For example, after moving to the new factory, the employees gradually developed the habit of not littering by forcibly canceling the garbage cans in the factory and strengthening the supervision of the human resources department. On the other hand, we should make routine actions and things we often have to do through the system to make our daily work more efficient and convenient. I have always emphasized with the principals of the Standards Office and the information department that the process setting and system operation must be simple for the operator, so as to make the background process setting more complicated and the foreground operation simpler.

Early warning

Early warning means that at a certain time node, warning will be generated when the actual situation deviates from the standard (or target). For example, an alert will be generated when the material purchase cycle exceeds the standard cycle set by the system, when the in-process quantity of the production workshop exceeds the cycle quantity, and when the enterprise's profitability does not reach the predetermined profit target. Early warning is like a fire protection system, including fire extinguishers, fire hydrants, automatic sprinkler heads, smoke detectors, and integrated alarm systems. It also specifies how many fire-fighting facilities or emergency exits should be equipped at a certain distance or space. Our early warning system, like the fire protection system, should also be fully covered and free of dead ends, so as to ensure that the problem is handled immediately, that the problem does not deteriorate and spread, and that the work of each module and post is done according to the requirements. In order to strengthen the construction of the early warning system, the company plans to purchase a server to store the data of the early warning system.

Improvement

Improvement is the process of correcting or adjusting things or actions in a good direction through "means selection" or "method change" in order to achieve work objectives faster and better. If the intervener does not improve the method after the early warning and can’t make the result better, then the early warning or intervention is meaningless. For example, if the head of the production department does not understand the actual situation, do not analyze the reasons for the excessive amount of work in progress, and do not adjust the working methods, the five level early warning for the excessive amount of work in progress will never be eliminated; If the planning personnel do not adjust the production plan and purposefully control the material distribution from the warehouse to the workshop, the materials in the paint workshop will become a barrier lake. The company requires that in case of any problem that cannot be solved by the party concerned or the Department and requires the help of external forces, a case should be filed in the system to the corresponding responsible person. If the case is not improved and the problem is not solved, the significance of filing does not exist. Improvement is also a process of self-healing and self-growth. Only by constantly pondering over new methods, studying new technologies, and being good at summarizing or summarizing when solving problems can we ensure results and self-growth.

Verification

Early warning is to remind or warn, and improvement is to change the means and methods. The ancients said that "words have their head and foot, so people believe them; knowing things to verify them, so people follow their words." To prove the truth or falsehood of a theory, we must make it appear in action and see whether it is effective. Only when it is proved to be effective by facts can it be proved to be true knowledge. The same is true of the internal management of enterprises. If we do not verify the results of improvement, we do not know whether the actions are effective or whether the measures are appropriate. If we do not verify the results, we do not know whether the expected goals are achieved or whether the standards are met. The management work should form a circulation, just like the blood in the human body flows from the artery to the vein, and then from the vein to the heart, forming an organic closed loop.

An effective execution system includes five aspects: planning, execution, early warning, improvement and verification. In terms of planning, we should have the spirit of our predecessors planting trees and our descendants enjoying the cool, pave the way for our subordinates, and let the people below do good things. Planning well at the source can make the executor avoid detours. In terms of implementation, we should follow the ossified, optimization, standardization and automation. In terms of early warning, we should do the same as the fire protection system to achieve full coverage and no dead corner, ensure that the problem is handled immediately, ensure that the problem does not deteriorate and spread, and ensure that the work of each module and each post is done according to the requirements. In terms of improvement, we should constantly ponder over new methods, study new technologies, be good at induction and summary, and grow up in problems. At the same time, we should constantly verify the results of each improvement, so that the management work can form an organic closed loop.
