At the morning meeting of all management cadres on May 14th, 2022, Mr. Wang explained that effective problem-solving should start from four aspects: in-depth understanding of the problem, formulating solutions, establishing a supervision mechanism and directly digging the core of resource demand.
Since the establishment of the reporting and early warning mechanism, I have received more than 20 reporting or early warning emails about the delivery date, quality, production and other aspects every day. From these emails, I found that some filing emails did not clarify what happened. Some early warning emails reply didn’t give specific measures. Some early warning reply emails do not give a deadline for solving the problem. Other emails didn’t report the current status of solving the problem clearly, and so on. The senior team of the company spends 1-2 hours to deal with these emails every day. If the contents reported or replied are illogical, or can’t effectively solve the problem, it is a waste of time. So, how can we solve the problem effectively?
In-depth understanding of the problem.
In May 1930, in order to oppose the dogmatism existing in the Red Army at that time, Comrade Mao Zedong specially wrote the article "against Ben Ben doctrine", which proposed that "without investigation, there would be no right to speak". Some management cadres are used to dealing with problems through telephone, email and wechat, and are unwilling to go to the scene to understand the truth of the problem. This is why I often criticize Chen Binhui, deputy general manager of the logistics department, and Zhang Rui, acting chief engineer. For some problems they can't solve for a long time, let director Yao solve them. Why are the results of different people dealing with problems so different? Because of Director Yao will go to the scene to understand the truth of the problem before dealing with the problem. Vice President Chen and Zhang Rui are unwilling to go to the scene and are used to listening to their subordinates what happened. In 1968, Comrade Mao Zedong called on "it is necessary for educated young people to go to the countryside and receive re -education from poor and lower middle peasants". After that, a large number of educated young people went to the mountains and countryside, settled in the broadest rural areas and participated in labor. Here, let's not talk about the political significance of educated youth going to the countryside. One thing is certain: "educated youth going to the mountains and countryside" allows urban youth to know where food comes from, unlike today's urban children who think watermelon is dug out of the ground and peanut grow on trees. Last night, my children asked the meaning of Zhang Qian’s mission to the western regions. The original purpose of Zhang Qian’s mission to the western regions was to go to the DaYue tribe, wanted to unite with the DaYue tribe to attack the huns, but on the way he was twice captured by the huns and escaped more than a decade later. It can be said that Zhang Qian's mission to the western regions did not complete his initial mission. So what was the the meaning of Zhang Qian’s mission to the western regions? From a long-term perspective, Zhang Qian's on-the-spot investigation of the local customs, topography and landform of the areas under the jurisdiction of the huns in the more than ten years after his capture, and drew a map, which provided valuable information and data for Wei Qing and Huo Qubing to attack the huns later. The ancients said that "Seeing is believing" and "Read thousands of books, rather than traveling thousands of miles". Therefore, understanding the problem and going deep into the scene to understand the truth is the first step to solve the problem.
Formulate the solution.
Zeng Guofan said: "it is always useless to shout and talk outside the bureau about world affairs. You must bow down to the Bureau and be very responsible. There is hope for success.". No matter what you do, just standing outside and discussing is bound to be useless. You must actively devote yourself to it, stand up and shoulder your responsibilities, so that you can achieve your goals and achieve success. Involve yourself in the problems and taking responsibility are the only way to be able to do things, knows how to do things and do things. At the meeting on Thursday, colleagues in the logistics department complained that the uneven receipt of orders led to poor planning and difficult material matching. Just imagine, since Ouhai was founded more than 20 years ago, which year's load is balanced? If receiving orders is balanced according to your wishes, the materials can come back on time without any action, and the production can achieve the goal according to the plan without any deployment, what is the value of so many people in the logistics department? As a management cadre, when facing problems, we can't avoid problems, shirk responsibility, and don't complain. We should learn to be responsible, involve ourselves in the problems. When the problem comes, only with the attitude that "I am the ultimate person in charge of solving the problem" can we solve the problem quickly. At the same time, we should also quickly formulate a solution to the problem, and clarify who will do it, when, how and to what extent.
Establishing a supervision mechanism.
Management said that "subordinates only do the work you check, not the work you want". Former IBM chairman Gerstner also said: "employees will never do what you want, only what you evaluate." Some employees in the company work very consciously and hard, but most of employees rely on supervision to complete their tasks, and some people need help from others to do their job well. In terms of subjective desire, we all hope that all employees can give full play to their subjective initiative and do their work independently. In fact, if you don't check whether your subordinates take immediate action on the matters they have told you and whether the project progress is carried out according to the original plan, the final result is often unsatisfactory. If there is no supervision, there will be no implementation. Why does the state establish administrative institutions such as market supervision and Administration Bureau, tax bureau and audit bureau? Its purpose is also to play a supervisory role. If a person is ill and does not go to the hospital for examination, it is difficult to cure by praying or drinking Rune water. Managers have four functions: planning, organization, leadership and control. Control work includes establishing control objectives, measuring actual performance, analyzing differences, taking corrective measures, etc. we should establish a supervision mechanism for normal work, and do a good job in controlling abnormal problems.
Directly digging the core of resource demand.
The quotation of the company's early meeting is "I came prepared. I clearly know what I promised others and what others promised me. Today I will check here and ensure that the questions or answers are clear and directly digging the core!" The same applies when integrating resources to complete tasks. Due to the different division of responsibilities, each post has limited resources on hand, and everyone has the ability boundary. When many problems are difficult to solve by ourselves, we need teamwork or seek the help of senior management. When seeking resource support, we should go straight to the core, and clearly tell each other "what kind of resource support I need in order to achieve the expected results." It is not like the articles written by some writers to let readers think hard to understand and find the allusions behind the sentences. Management is to be direct and clear, not to beat around the bush. Because the company senior management needs to deal with a lot of questions and affairs. If everyone needs the superior to ask more why for the content reported, it is a waste of other people's time.
Understanding the problem and going deep into the scene to understand the truth is the first step to effectively solve the problem. When face with problems, we should involve ourselves in the problems and be responsible, let the responsibility ends here, and quickly formulate a solution to the problem, specifying who will do it, when to do it, how to do it, and to what extent. We should establish a supervision mechanism for normal work, and we should do a good job in controlling abnormal problems. When seeking resource support, we should go straight to the core, and clearly tell each other what kind of resource support we need and can't beat around the bush.
