Accessories manufacturing is a mature industry. We do not need to create our own accessories materials trial calculation. We can learn from and learn from the successful experience of accessories manufacturers. At that time, the company specially arranged engineering, logistics, it and other relevant personnel to visit and learn Henghui's parts management method, and referred to their parts material trial formula. On November 29, 2016, the information department developed the "fitting raw material trial calculation" module in the ERP system and generated the first fitting material trial calculation data. However, in December 2021, we found that the trial calculation data of accessories were incomplete, the SRM system was not related, the procurement could not do demand analysis through the trial calculation, the combination foot trial calculation and system adaptation logic were unclear, and the trial calculation leader did not know his job responsibilities. Why is a project implemented for five or six years, but the result is so unsatisfactory? I think our management does not pay attention to the bottom logic when solving problems and does not establish a sustainable cycle mechanism.
The purpose should be clear
Bottom logic refers to the thinking method of finding the path to solve problems from the bottom and essence of things. When implementing the project, we should first understand its purpose and background. Only when we clearly know the purpose and background of the project can we "know what it is and why". That is to know what happened in the past, what difficulties we encounter now, and what should we do in the future? Secondly, the goal should be clear. Only when the goal is clear and the direction is clear, the action will be meaningful and the process will not be dealt with. Take the trial calculation of accessories and materials as an example. The purpose of implementing this project is to achieve cost control or cost saving through a series of actions or process control, such as engineering trial calculation → MRP analysis → accurate procurement → supporting warehousing and warehousing.
Find a foothold in everything
The foothold is the actions, methods or measures taken to achieve the expected results of the project or work. These methods or measures must be specific and have a clear person responsible. Moreover, these measures and methods shall be executable, auditable and traceable, and shall also comply with the smart principle. Take the "garbage not landing" project recently implemented by the company as an example. First, we should analyze the source of garbage in the plant and understand the employees' bad behavior of littering; Second, we should formulate standards for waste classification, storage and centralized management, and organize training; The third is to enforce it, that is, in case of littering, the human resources department shall trace the person responsible for littering through monitoring, and circulate a notice of criticism at the Monday morning meeting. At the same time, the management and manager shall bear joint and several liability. Fourth, management cadres should set an example and play an exemplary and leading role. Only when these specific measures are implemented in place can employees develop the habit of not littering, create a beautiful working and living environment, and continuously improve employees' comprehensive quality.
Establish a sustainable recycling mechanism
Pay attention to the bottom logic. In addition to clarifying the purpose, sorting out the sequence and causality of things, and finding the foothold, we should also establish a sustainable cycle mechanism. The company has a clear definition in the "smart Ouhai" strategic project: we integrate the structure, system, system and process into the system. It realizes the intellectualization of planning, execution, diagnosis, improvement and verification, and has the circular function of random judgment and intelligent management to provide basis for decision-making. Take the "material price proposal" project for example. First, we should clearly define what conditions need to be proposed when triggering. For example, when the price is lower than that of the original supplier, the purchase quantity of the same material in a single batch reaches a certain amount, the annual cumulative purchase quantity of the same kind of materials reaches a certain amount, and the price of bulk raw materials decreases, the finance department must lead the re pricing of materials and incorporate them into the automatic early warning mechanism of the system. We should incorporate the work to be done into the mandatory items through intelligence. If the work is not mandatory, it become be done tomorrow and not today; or do it in your spare time and not in your busy time too; or do it when you are in a good mood and not do it in a bad mood. The final result is to do for a while, stop for a while and you can't achieve any results.
Paying attention to the bottom logic is to clarify the purpose and find the foothold to solve the problem. At the same time, establish a sustainable cycle mechanism, embed the structure, system, system and process into the ERP system, eliminate human interference factors through early warning and setting checkpoints,, and form a sustainable and reproducible management model.
