Height

For operators, height refers to the vision, mission and goal of the enterprise. To put it more popularly, it is what kind of enterprise to be. For middle managers, height is to have a clear understanding and positioning of the Department under their jurisdiction, or where to take the team? What goals should be achieved, etc. Only when the positioning is clear can we analyze the gap between the goal and the reality, find the aspects of struggle, and lead the team to achieve the goal. For example, TuoShi metal is positioned to serve class I and II customers, so as the department head, he should lead the team to understand the product structure, quality grade and process requirements of class I and II customers. When we understand the customer's concerns and product needs, we should understand that serving class I and II customers should work hard on technology and quality, rather than blindly pursuing unit efficiency. For Yager metal, the company's positioning is to serve three or four types of customers. Three or four types of customers pay attention to cost and have a low acceptance of products with complex process and high price. Then the person in charge of Yager metal should work hard on human efficiency and cost. If pay too much attention to quality, it will cause a waste of resources and lose competitiveness because of low human efficiency.

Depth

When the goal and the positioning are clear, how to achieve the goal needs depth. If we want to do our work in depth, we should work hard in the following three aspects. 1. Go deep into reality, collect information and dig problems on site. For example, when planning the warehouse, the person in charge of the logistics department should go deep into the site to understand the specifications, weight and materials of each material or spare parts, and plan the specifications of shelves, container size and storage coding principles in combination with the principles of first in first out, optimal process, shortest distance and easy handling. According to the recent statistical data analysis of the finance department, more than 100 consumption errors, missing processes and unit price errors are caused by improper NPI planning every week. This shows that some PE did not go deep into the production site to understand how many processes need to be processed, did not carefully verify the material consumption, and did not carefully evaluate whether the piece price is reasonable. If PE only knows how to copy and paste basic data on paper, how can NPI planning be scientific and rigorous? How to embody the work value of PE? 2. Well prepared. Well prepared means not fighting unprepared battles. On the battlefield, we should know ourselves and the enemy, and prepare enough food, grass and ammunition. For example, if we want to do a good job of class I and II customers, we need to deeply analyze the specific needs of class I and II customers, including what process characteristics, quality requirements and specific regulations on product delivery cycle of their products. We should make preliminary preparations according to these needs, such as improving molds, fixtures and inspection tools, and matching resources from with operation specifications, supplier selection, staff training, etc. 3. Persevere. As early as 2005, the company proposed “raising high with low and promoting low with high” to realize the transformation and upgrading of product line and product structure. “Raising high with low and promoting low with high” is to breastfeed the newly built high-grade production line through the profits created by low-grade products during the implementation of product transformation. On the other hand, when the high-grade production line forms scale, the establishment mode and the process are mature, guide and train the workers of the low-grade production line with the quality standards and process requirements of the high-grade production line, and drive the transformation and upgrading of the low-grade production line after 1-2 years of running in. When realizing the transformation and upgrading of product line and product structure, as a production department, we should constantly guide production with the transformation strategy of “raising high with low and promoting low with high”, and we can't fish for three days and dry the net for two days.

Breadth

Breadth means that middle-level cadres should broaden their horizons and look up at the road in addition to doing things with their heart. Some management cadres are complacent and arrogant when they have made little achievements, and look down on other enterprises in the industry. Confucius said, “As three men are walking together, one of them is bound to be good enough to act as my teacher. Choose the good and follow them, and change the bad.” We should learn from other enterprises with a humble attitude, because “Everyone has his strong and weak points”, learn from the good aspects of others, see the shortcomings of others, and reflect on whether we have the same problems. At the same time, we should also know the external information in time, such as what kind of frame the glasses peers are doing, how long their manufacturing cycle is, and what new materials, new processes and new equipment appear in the industry through benchmarking enterprises, competitors and suppliers. In short, we should keep abreast of the latest industry information, the most scientific management methods and the most advanced equipment. We can't just immerse ourselves in doing things and be a frog at the bottom of a well.

For middle managers, height is to have a clear positioning and goal for the Department under their jurisdiction; Depth is to take first-hand information on the site around the goal, match the resources in the early stage, and implement it according to the established policies or strategies; Breadth is to broaden our horizons. Instead of sitting around and being arrogant, we should timely grasp the latest industry information, the most scientific management methods and the most advanced equipment.
