So how can we improve our team's execution? In my view, we should focus on the following three areas.

First, do a good job of upper design

During this period of time in the company inspection found a large number of chemical fertilizer bags for materials, cigarette cartons and other packaging; The mixed use of containers for storing materials in the production workshop, such as foam boxes containing lenses for storing back rack plating , red defective products containers for storing qualified products, and even garbage bags for storing materials, shows no trace of standardization in the use of containers. Since 2008, the company has carried out the container standardization project. In the past 13 years, four project managers have been appointed to the container standardization project. However, our container standards have not been unified and the use of containers has not been standardized. Why does this happen? I think there is something wrong with our upper design. The upper design here mainly includes three aspects: preliminary planning, standard verification and resource guarantee. Take container standardization project, as the dominant people deep field investigation of the status quo of project, including the packaging whether there is incoming material standards and requirements, each workshop and each section are using what kind of specifications of the container, the actual number of each container, the container is how to transfer between section and section, whether vessel procurement process definition is clear, Whether the employees have clear requirements on the use of containers, whether the size of containers matches the existing shelves, and whether they can meet the requirements of material positioning management and storage management. Based on the results of the survey and analysis, we define packaging requirements, container specifications, circulation process, and usage specifications. When the standard and process of containers are clearly defined, we should put forward the normative requirements for packaging and container use to suppliers and external factories, implement the standards for all departments involved in the use of containers, and allocate the number of containers in each workshop or warehouse according to the volume of material turnover and inventory. When many management cadres talk about improving the execution, the first thing they think of is supervision. This is not to say that supervision is not important, but that supervision is only a certain link in the execution process. In the implementation of the project, if there is no field research, no scientific preliminary planning, no uniform standards, no systematic training for the implementation of standards, and no strong resource guarantee, it is difficult to achieve the ideal state of the implementation results.

Second, improve role cognition

To improve the role cognition is to require management cadres to understand their responsibilities and engage in management activities from the whole aspects of "managing people, director and creation". The role of the production manager should not be narrowly defined as focusing only on production attainment. If a department is not well managed, discipline is not strict, it is difficult to build a very strong fighting team; If things are not good, there will be procrastination, buck-passing, inefficient work. Recently, through data analysis, it is found that the phenomenon of backflow of the white frame is serious. The welding department, parts processing and electroplating factory three departments quarrel with each other because of the quality problem of the white frame polishing. The main reason for this bad phenomenon is that the person in charge of the welding department, parts processing and electroplating factory is not aware of their own roles, and the quality control department, as the leading department of quality management, has not played its role. In fact, it is not difficult to solve the problem of the quality and reverse flow of the white frame. Since it is the dispute caused by the quality of the white frame, we will start from the standard and let the quality department develop or improve the product standard of the white frame. When the standard is unified, the college will organize the standard training. In the process of production and operation, the production department produces according to the standard, the QA department inspects according to the standard, the electroplating factory receives according to the standard, and the QA department adopts the special procedure in case of special situation. As the quality control department should also establish their own authority, to dare to make decisions, not because of the fear of responsibility and out of the body. Regardless of production, quality management, or other department head should have correct cognition about his work, being a good "parents", the department should have the courage to look for reason, from its own internal discipline yourself to subordinates, discipline subordinates as discipline their children, namely "to beat and scold their children want to go to, can't let others point, can't even unprincipled cover one's mistakes", We should develop a "serious, rigorous, standard, efficient" style of work in the team.

Third, be a good corporate citizen

From our corporate citizenship Ouhai, is an enterprise in business activities in order to receive more orders and increase effective output as a starting point, to provide customers high quality products and satisfactory service as the basic principle, responsibility consciousness, consciously abide by the rules, mutual supervision, and can take the initiative to stop not normative behavior, in order to realize comprehensive, coordinated and sustainable development of enterprises. As Ouhai people, every employee is an enterprise citizen, and every employee (especially the management cadres) has the right and obligation to expose bad phenomena, dissuade and stop bad behaviors, rather than being irrelevant and holding high, knowing that it is wrong and saying less is better. Every employee has the obligation to correct their own mistakes, make up for their own shortcomings, and actively learn from the example. Since 2006, the company began to carry out the weekly manager value system. The purpose of this system is to let the managers of each department point out the bad phenomena in other departments in time, and supervise the relevant departments to correct them. At the same time, we can draw inferences from one example and reflect on whether there are similar problems in our own departments. Learn from other departments to do well, so as to form a dare to criticize and self-criticism, mutual learning, mutual promotion, mutual improvement of the internal circulation mechanism in the enterprise.

To do a good job in upper-level design, to improve the role awareness and to be a good corporate citizen are the key factors to determine the implementation effect. I should improve the executive awareness of management cadres by improving their role cognition, solve the problem of employees' knowledge and action by setting and implementing standards, and ensure resources well in the process of implementation.
