In recent years, in order to promote the long-term development of the enterprise and solve the problems encountered in the process of business operation, the company has proposed a lot of projects, such as market expansion, management reform, technology development, talent cultivation and so on. These projects range from long term to short term; There are strategic aspects and there are strategic aspects. As early as at the 2015 strategic meeting, the company proposed to run the project system, that is, the reform of each strategic point and the company should be carried out from the aspect to the point, from the point to the surface, and finally to promote and run the project system mode. As the leader of each project, he should seriously reflect on how many projects are actually implemented? How much of the project is on schedule? And how many projects are productive? After all these years, why hasn't our project management been effective? In addition to the lack of professional skills and tools, I think the following aspects are the key factors for the success of project management.
First, third hearts
The "three hearts" are determination, confidence and perseverance. "Determination" means an unshakable will. Whether a project can be successful, first of all, we must be determined. As long as the goal is clear, even if there are many rapids and thorns in the process, we must move toward the goal. Determination shows whether a person's subjective will to do things is strong, whether the attitude to do things is positive. Victory can come into being as long as one is determined to get things done. "Confidence" is the spiritual power to overcome difficulties, people with confidence will not necessarily succeed, but people without confidence will not be successful. Many projects span a long time, and project management is a long-term and continuous process. In addition to determination and confidence, perseverance is also necessary for the success of a project. "Perseverance" refers to the perseverance of perseverance, perseverance determines the toughness of a person to do things, if a thing or a project to do stop, or three days of fishing for two days drying net, is impossible to succeed, only persistent, consistent to achieve the goal and struggle, the goal is likely to be achieved. There are countless successful cases to prove that only with determination, confidence and perseverance, can overcome the thorns and bumps on the road to progress, will be more self-confidence and persistence, will not be overwhelmed by difficulties, can have the possibility to achieve goals and beyond the dream.
Second, three flow
The "third flow" is sweat, blood and tears. "Sweat" means that as the leader of the project to actively participate in the project management of every detail to each sub-project progress should be familiar with the palm of the palm. Some management cadres are used to sitting in the office commanding others to do, used to pressure through administrative orders. Whether it is project management or promoting internal reform of the enterprise, if you fail to step into it, it will be difficult for you to master first-hand information and timely correct the deviation, especially the direction of the subordinate. If the subordinate fails to correct the deviation in the execution direction, no matter how much effort they make, they will only go further and further away from the goal. If the project leader does not actively participate in the whole process of project management, he will not know whether the upper and lower thinking is the same, whether the knowledge and skills of subordinates meet the qualification requirements, whether the various resources needed by the project are allocated in place... Too often, instead of trying to understand the situation, we simply press on and on, and in the end, the person who created the problem gets the job done. Management says, "You can't leave problems to those who created them to solve them." Because people who create problems may have limitations in their own thoughts, vision, knowledge and skills, so it is difficult for them to break through the ceiling and solve problems independently. At this time, external forces need to intervene, play a positive role in the embedded management model. As the project leader, it is necessary to understand the status quo, analyze the problem, propose the solution, and guide the executors to work in the right direction in the right way. "Blood" refers to the project implementation of the reform of the process, if don't work hard, executive force is not strong, as head of the project to take out the corresponding attitude, have to criticism, the criticism of the punishment have to be punished, pull the subjective intention is not strong, serious project back out project team, and even fired off, can't let a mouse is broken. We want people who want to do things and can do things to drive reforms or lead projects. Because reform and project promotion is not a dinner party, it is necessary to appropriately beat the board, and a bonhomie attitude to do things will not do, nor do good things. "Tears" is simply to be subjected to grievances. Reform is to break the original management ecology and even touch the interests of some people. As a result, in the process of project implementation and promotion of reform, different voices will always be heard, and there will be a lot of resistance and even cynicism from some people. In the face of these negative factors, as a project promoter, we must be able to bear the grievance, bear the pressure, and cannot lose our passion and motivation because of external interference.
Third, three changes
The "three changes ", first of all, is to change ideas. Only when ideas change, can we emancipate our minds and have the motivation to promote our work. As the leader of the project, he should let the leader and executor of the sub-project understand the significance of the project or reform, know what to do and what extent to achieve through special training, meeting communication, process guidance and other methods. We can't let the executors do things with doubts and blindly execute. The second is the improvement method. In project management activities, there will inevitably be some deviations between planning and practice. For example, in the process of project implementation, it is found that the process planning is not scientific, the process design is not logical, and the progress of the project is affected by objective reasons. At this time, it is necessary for the planner or the project leader to adjust the method according to the overall requirements of the project, or improve the efficiency through the change of tools, or avoid the cumbersome procedures through the optimization of the process, or resolve the complexity of the process through the improvement of technology, or reduce the impact of human factors through intelligent transformation. Of course, the improvement method is also based on the deep penetration and investigation analysis of the process by the project leader. The third is to improve results. Every work and the value of each person's work are reflected through results, and management activities without results are meaningless. As a project leader, it is important to make a summary of each milestone of the project, compare the results of this phase with those of the previous phase, and compare them with other successful cases that have done well. In addition, we should analyze the problems that remain to be solved in the preliminary work, what aspects can be done better, and what experience can be shared and promoted. Through comparison, it can provide the direction for the next plan, or provide the reference basis for the strategy adjustment in the next stage.
Determination, confidence and perseverance determine the attitude of the project manager. Only with firm determination, confidence and perseverance, can we clear away the thorns and frustrations on the way forward. Only by understanding the essence of the embedded management model, going deep into the activities of project management, and adhering to the principles and grievances, can we ensure that the project schedule is carried out as expected. Only through unified thinking, intensive training, and continuous improvement of methods, can ensure the project produce good results.
