In the early stage of enterprise development, due to the unsound organizational structure and unclear division of functions, the production manager took charge of the development and proofing, production planning, material procurement, warehouse management, manufacturing and personnel recruitment. In the process of reform in the future, we must pay attention to the planning, improvement and guarantee ability of the surrounding departments, and let the production workshop focus on the implementation.
First,Pay attention to the planning, improvement and support ability of surrounding departments
At the 2018 strategy meeting, the company proposed the strategic project of "focusing on surrounding areas and strengthening production". "Attaching importance to the surrounding areas" means paying attention to the planning, improvement and support ability of the surrounding departments. First, improve the planning ability of surrounding departments. Whether a product can be mass produced or not is often decided by the preliminary engineering planning. If the NPI planning in the early stage is not rigorous, such as drawing errors, parts admitting that there are hidden dangers, and samples are repaired and supplemented, it will not be smooth in the production of large goods. We can't allow the production workshop to carry out trial production of new products, new process tests and trial use of new machines. Let the production department to trial and error will lead to abnormal quality, will increase the loss, will delay delivery. The production department is a battlefield. If you make mistakes on the battlefield, you will bleed and pay a heavy price. Second, improve the support ability of the surrounding departments. In recent years, due to the professional skills of the personnel in the surrounding departments can not keep up with the development needs of the enterprises, the functions of the surrounding departments are absent. It often happens that the manufacturing enterprises go to engage in process reform, the production department helps the logistics department to make supporting facilities, and the workshop management goes out to assist the human resources department in recruiting workers. When the surrounding departments do not play their due role, a lot of pressure is put on the production department, which indirectly leads to the workshop management often separated from the production site, and the execution of the workshop will inevitably decline. In the future work, logistics, quality control, human resources, finance, general manager's office, information and other surrounding departments should perform their respective duties and responsibilities. The logistics department should do a good job in the pre forecast of orders, resource matching and tracking of production process; the quality control department should do a good job in data matching, exception handling and reporting; the human resources department should do a good job in recruiting, employing, retaining and educating people. We need to reduce the extra workload of the production department, let the production department focus on production and on-site management, and ensure that the daily work of the workshop is finished every day. Third, improve the improvement ability of the surrounding departments. Some time ago, it was found that the personnel of the surrounding departments carried out batch project approval for workshop management, which led to the workshop management being busy with processing mail, replying to the case and reporting the abnormality every day. According to the division of functions, the work of workshop management should be to fight at the front line, to fight for the front line, to fight for bayonets, rather than to do copywriting and writing work around computers every day. Quality analysis, quality improvement and quality training should be done by CQE or QA; the improvement of staff efficiency should be focused on by the human resources department, because the function of the human resources department is not only to recruit, but also useful. If the employees do not play their due work efficiency, how to make the best use of their talents? It should be PMC's job to supervise the production schedule control and abnormal handling progress. If the production schedule is not controlled properly, abnormal handling delay will affect product delivery and customer service. If PMC lacks the ability of analysis, improvement and promotion, it will not meet the needs of many customers in "fast mode". We can't let the soldiers on the front line (i.e. the production line staff and grassroots cadres) analyze the situation and summarize the results of the war.
Second, Strengthen the executive power of production department
The operation of enterprises is carried out around two main lines, namely, receiving more orders and improving effective output. The production department is the main force to improve the effective output and the Department that directly creates benefits. For the production department, it is "to enforce the implementation, re plan and abide by discipline". In the aspect of improving executive power, the production department should focus on three aspects. First, we should do a good job of clearing the day and finishing the day. It is necessary to achieve the mission under the condition of "three in one" (i.e. complete data, complete data and materials); ensure that the "three good" (i.e., product package, tail number cleaning, repair rack repair) is in place; and ensure that the "two sessions" are implemented in place (i.e., prenatal analysis meeting and postpartum summary meeting). 2、 Do a good job in site management. The on-site management includes stock management, 6S management and working status of employees. 3、 Do a good job in team building. In other words, according to the company's requirements, the specific contents of self-management circle and one-to-one activities should be implemented in place. At the same time, we should pay close attention to the psychological and behavioral dynamics of employees, and carry out some activities or training conducive to team building, so as to make employees work and live comfortably.
"Attaching importance to the surrounding areas" is to make the functions of the surrounding departments return to their original positions. For the engineering department, it is to make the products batch and rapid production. For the logistics department, it is to ensure that the target of production and delivery is achieved. For the human resources department, it is to make the best use of the talents. "Strong production" is to strengthen the manufacturing capacity and execution of the workshop. We should make clear the responsibilities of the surrounding and production departments, and play their respective roles, so that Caesar belongs to Caesar and Rome to Rome.
